CHALLENGE
To minimize environmental and financial impacts related to obsolete scrapping, a close monitoring of supply chain and stock is critical, especially in the context of multiple products changes.
Our client, a major pharmaceutical company, was launching a global project of product changes on its entire portfolio and for all its countries with high stakes of phase-in/phase-out. To avoid the scrapping of obsolete products, they needed support to optimize their project and supply chain management.
SOLUTION
We first developed a model to detect and quantify obsolete and shortage risks.
In co-construction with the client’s teams, we then identified all the available levers and built action plans to reduce scrapping risks. Once defined, we ran monthly analysis and coordinated teams to implement action plans.
To ensure the solution implemented remained sustainable, we trained and supported more than 50 key actors in our client’s teams and helped them become autonomous on these activities.
